Restructuring and Turnaround
We help companies get through difficult change — whether rescuing a company in crisis (turnaround) or putting it in order and improving it ahead of time (restructuring). We don't advise from behind a desk — we have steered companies through difficult moments ourselves.
When it helps
Crisis signals (turnaround)
- Falling profitability or margin
- Tight liquidity
- Growing debt or payment delays
- Sales aren't growing despite spending
- Process chaos — the company has "outgrown" its way of being managed
The sooner you react, the more recovery options remain on the table.
Planned change (restructuring)
- Refinancing or restructuring debt while the company is still repaying it on time
- Preparing for expansion or entry into new markets
- Adapting to market or regulatory changes before they hit results
- Preparing the company for a sale or for an investor coming in
- Succession or a change of owners and management
The best time for change is while the company still has a choice.
Where insolvency is a threat, restructuring may also mean an arrangement procedure with creditors.
From diagnosis to results
A simple, three-step way of working — from understanding the company to implementation and results.
Diagnosis
We understand the company: numbers, processes, people, market. A structured review, conversations with key people and employees, data analysis. Fixed price, usually 1–3 weeks, with a minimum of on-site visits.
Action plan
We set priorities: what to do first and what will deliver the fastest impact, with a clear rationale. We build the plan together with your team, so people understand the changes and have a say in them.
Implementation
Optional implementation support: a coordinating role matched to your team, regular communication of the changes and minimal permanent on-site presence.
People at the centre of change
Change won't succeed without the people who implement it. At every stage we:
- Involve employees in designing and implementing the changes
- Communicate why the change is happening, what is changing and what it means for each person
- Prepare the team and its leaders before the change takes effect
What we do
- A rapid health check of the company and a prioritised action plan
- Improving margin and profitability: revising pricing, product and client portfolios
- Putting liquidity and cash flow in order
- Reorganising and optimising processes (Lean, Kaizen), automation (AI)
- Controlling, budgeting and management reporting
- Support in selecting and implementing ERP systems
- Preparing to scale, sell or hand over; company valuation and due diligence (via a partner); support in the M&A process (legal and tax handled by partners)
- Where needed: help raising the financing required to deliver the action plan (bank, leasing)
Need someone for the longer haul? Interim and Fractional Management
If the diagnosis shows the company needs someone to take the helm for longer — temporarily as CEO or CFO (interim), or on an ongoing part-time basis (fractional) — we offer that form of cooperation too.
Interim
Full involvement for the duration of a change, a crisis or a gap on the board.
Fractional
Ongoing board-level support (managing director or CFO) for a fraction of the cost of a full-time hire, e.g. a few days a month.
Outcome
A company with healthier liquidity, more profitable and ready for further growth — with a clear plan and someone who has been on the other side of the same problem.
Complementary competencies (via partners)
Within our projects we provide — where there's a real need — support in cybersecurity and NIS2 compliance, as well as ESG reporting. We deliver these together with specialist partners, matching the scope to the client's needs.
Independence principle (for sale / M&A projects)
In sale and M&A transactions we always act in a single role — either as the seller's adviser or as a prospective buyer — never both at once.
